A practical breakdown of how agentic AI is replacing manual finance processes, turning directors into operators, and giving CFOs real-time visibility they have never had before.

Agents have flattened organizational charts, eliminated layers of management and created new positions such as Agent Operators, Agent Analysts and Agent Directors. As a result of this article; "The Rise of the Agentic Organization Structure", many asked for further information on examples of agents being used in finance. Many individuals requested examples of specific financial processes, details of what the agents do and how the Agent Operator position works daily. More importantly, many CFO's requested to know how much visibility they would have to the operations of their organization if the financial processes were automated with agents.

Therefore, I am providing the details of six specific financial processes which are currently ready for agentic automation, and each includes a description of the traditional finance process, the finance process utilizing agents and how the remaining finance personnel perform more valuable work than previously.

Why Agents Are Perfectly Suited For Finance Automation

Finance Departments have several characteristics that make them perfect for agentic automation. First, a vast majority of the financial processes are based on rules and guidelines (GAAP, IFRS, ASC 606). Second, the financial processes have to be completed accurately and consistently. Third, the financial processes occur on a predictable cycle. Fourth, financial processes create structured data that can be consumed by agents and acted upon automatically, eliminating the need for the type of human judgment required in a sales conversation. Finally, many finance teams are overwhelmed with their workload. Most organizations take 10 to 15 business days to complete month-end close. Many AP teams are spending countless hours manually entering invoices into Enterprise Resource Planning Systems (ERP)'s. Additionally, FP&A analysts spend approximately 80 percent of their time collecting and preparing data for analysis and only 20 percent analyzing the data. Smart, capable finance professionals are spending too much time performing tasks that can be performed by agents in a fraction of the time.

While there are obvious cost-cutting advantages to automating financial processes with agents, there is also an opportunity to free up the strategic potential of the finance team. When a controller is no longer tied down to reconciliation spreadsheets, he/she has the ability to provide insight. When an FP&A director is no longer spending time manually gathering data from 6 different systems, he/she has the ability to develop forecasts and scenario models that drive meaningful business decisions.

The Director-to-Operator Shift

There is another important aspect of agentic finance that needs to be addressed. The question that continues to arise in discussions is; what happens to the existing finance leadership and specifically, what happens to the directors/managers currently overseeing these functions?

The simple answer is they become Agent Operators. And more importantly, it is a better job.

If you think back to what a finance director currently does on a daily basis, they likely spend approximately 30 percent of their time on strategically impactful activities. The other 70 percent of their time is spent managing people, reviewing work, chasing updates, attending status meetings and the numerous other mundane aspects of maintaining a functional finance team. They were promoted to a directorship role because they had demonstrated excellence in their area of expertise. Unfortunately, they quickly realized that they were spending so little time performing the actual work, they may as well be working remotely.

In an agentic finance environment, that same individual is able to spend 100 percent of their time focusing on strategic activities. They do not spend their time reviewing reconciliation work performed by junior staff members. Instead, they review dashboards that display in real-time the exceptions occurring within the processes owned by their staff and whether those exceptions have been identified and escalated appropriately by the agents. They do not spend their time chasing approvals via email chain. Instead, they approve the request directly because the agents have already completed the legwork necessary to support the request.

Many of the directors I have spoken with who have made the transition to an Agent Operator position describe it similarly. "I am finally able to do the job I was hired to do".

The Six Financial Processes Ready for Agentic Automation

The six financial processes described below represent six different processes that are currently primed for agentic automation. Each of the processes will include a description of the traditional process including the roles, process steps and challenges associated with the traditional process. The descriptions will also include a description of the agentic process including the agent architecture, the role of the Agent Operator, and the measurable results achieved by the agentic process. The Traditional Finance Org Chart vs. The Agentic Finance Org Chart

When viewed collectively, the transformation of the finance org chart when all six financial processes are automated with agents is dramatic. A traditional finance org chart with over 22 employees, five levels of management, is transformed into a 10 employee org chart with three levels of management and supported by 30+ continuous running AI agents.

The Agent Director of Finance Operations is the interface between the CFO's strategic direction and the Agent Operators executing the strategy. The Director is not responsible for managing people in the traditional sense. The Director is responsible for managing outcomes. The Director monitors the overall performance of the agent clusters, identifies opportunities to optimize, and translates business strategy into agent architecture decisions.

Each Agent Operator owns a domain. An Agent Operator is not responsible for supervising headcount. An Agent Operator is responsible for supervising agent clusters and stepping in when human judgment is required.

The Agent Analyst is responsible for continually improving the agents and developing new agent models, monitoring the performance of the agents and continually improving the performance of the agents.

Real-Time Observability: The Agent Operator's View

Another major advantage of an agentic finance department is the shift from periodic reporting to real-time observability. In a traditional finance department, the Controller discovers issues with reconciliations at month-end. The AP Manager discovers duplicate payments during the weekly review. The FP&A Director receives variance data 5 days after month-end close.

In an agentic finance environment, every financial process is monitored in real-time. The Agent Operator does not wait for reports to determine the status of the process. Instead, the Agent Operator views a live dashboard displaying the current status of every agent cluster.

Below is what that view looks like:

This is not a reporting system. This is an operational control center. The Agent Operator is viewing throughput, exception counts, and health scores for every process owned by their staff. When the Vendor Screening health score drops to 88%, the Agent Operator knows instantly. The Agent Operator does not discover the issue next week in a status meeting. The Agent Operator can drill down to the exception, view the reason provided by the agents, make a determination and continue. The Agent Operator performs in minutes, not days.

CFO's have been requesting to view real-time data related to their organization for many years. Real-time cash position. Real-Time Revenue Recognition. Real-Time Expense Compliance. It was impossible to achieve when humans were involved in the processing layer due to the fact that humans process in batches, on scheduled intervals, with delay. Agents process continuously. Therefore, the data is always current.

The Objections I Have Heard About Agentic Finance

I have heard the following objections repeatedly since writing "The Rise of the Agentic Organization Structure". I want to address these concerns head-on because they are valid.

"What about the people who lose their jobs?" This is a valid concern and I do not diminish it. However, the reality is that the people with deep domain knowledge are not being replaced. They are being promoted into operator roles. The roles being replaced are the process-execution roles, the data entry, the manual matching, the copy-and-paste between systems. These are not fulfilling jobs. The people who are currently performing these roles are moving into analyst roles that support the development and maintenance of the agent architecture or they are being redeployed into areas of the organization where human judgment and creativity are more applicable.

"Agents make errors." Yes they do. So do humans. The difference is that agents produce errors consistently and predictably. This allows an organization to implement error handling procedures around the agents. Humans produce errors inconsistently. It is difficult to identify the source of the error. Finally, agents do not have good or bad days, distractions or a desire to rush through tasks at month-end.

"Our data is dirty." I hear this objection a lot and it is often used as a delaying tactic. However, the truth is, implementing agents forces an organization to clean its data. Agents require structured input. The implementation process creates the impetus for the data governance initiatives an organization should have implemented long ago. Once the agents are running, it maintains the cleanliness of the data continuously, rather than allowing the data to deteriorate between annual data cleanup projects.

"Regulatory and audit risk." Ironically, an agentic environment provides greater regulatory and audit safety than a traditional environment. Every action agents take is logged along with a complete audit trail. Every decision point is documented. Every exception is captured. How difficult is it to obtain this level of documentation for an agent-driven process versus a human driven process where many of the decisions are made in email exchanges and/or Slack messages? Auditors I have spoken with are more comfortable with agent-driven processes because the documentation is inherent.

Where to Start

If you are a CFO or Finance Director reading this and thinkin' "Okay, I've got it... now where do I actually start?" Here's my answer:

Start with accounts payable. Accounts payable is the most self contained; it has the clearest return on investment (ROI); and it is the least politically sensitive. All parties acknowledge that AP processing is tedious, prone to error and ripe for automation. The agents are well proven for invoice processing and three way match. And the results are immediate and measurable: faster processing; fewer errors; lower cost per invoice.

Once AP is running and your team has seen what is possible, then move on to expense management. Expense management impacts more of the organization and shows the culture shift of agents enforcing policy in real time. Next, focus on month-end close, as this is where the largest transformational time savings occur.

The key is to not boil the ocean. Choose one use case. Implement. Measure. Learn. Expand. The organizations that I am seeing be successful with this approach are those that started with a focused goal and gained momentum from there. These organizations did not attempt to transform all six functions at once.

The Bigger Picture

Finance is simply the beginning. All of the points made above apply equally to Procurement, HR Operations, Legal Operations, and IT Service Management. The pattern is the same: Take rule based, high volume, structured processes and give them to agents. Move domain experts up to operators. Provide leadership with real time visibility into the business. Eliminate the layers of management that currently exist to provide coordination between tasks that agents can perform by themselves.

Companies that are able to realize this first will have a significant structural cost advantage and a speed advantage over their competition that is going to be very difficult to close. Once your finance function is operating using agents with a small team of operators, you are not only saving money. You are also making better decisions faster with more data and less lag. This effect compounds.

I stated it in my last post and I'll state it again: Companies I'm speaking with are no longer asking "Should we implement agents?" They're asking "How quickly can we restructure our company to maximize the benefits of agents?" If you are still asking the former question, the gap is developing.
